Client Background

An independent hydraulic rebuild shop in Turkey serving contractors and plant hire companies. Most of its work is excavator main pumps and travel motors from machines between ten and thirty tonnes.

Project Challenge

The shop was buying parts one repair at a time. Every job began with a strip down, then a wait while parts were identified and shipped, then a second wait if the wrong variant had been sent. Benches were tied up with half built units.

Customer Pain Points

  • Units sat stripped on the bench while parts were sourced
  • Wrong variants arrived because identification happened after the strip down
  • Parts came from several suppliers and did not always bed in together
  • Customers were quoted a repair time the shop could not reliably meet

Our Solution

We worked through the frames the shop saw most often and agreed a short stock list, mainly A6VM motor rotary groups in the common sizes together with the matching seal kits and piston ring sets. Identification moved to the front of the process: a photograph of the nameplate goes to us before the unit is opened, so parts are on the way while the strip down happens.

Manufacturing Process

Rotary groups were machined and matched as sets, with the block face and valve plate lapped as a pair. Splines were checked over pins against the drawing. Each set was oiled, vacuum sealed and boxed with the frame code on the label so the shop could find it on the shelf.

Supply Chain Coordination

A first consignment covered the fast moving sizes by sea. Replenishment runs on a call off basis, with air freight reserved for a size that has run out unexpectedly.

Quality Control

Hardness and dimensional reports were supplied for the first consignment so the shop could satisfy its own customers that the parts were made to specification.

Final Result

Parts for the common frames are now on the shelf before the unit arrives. The wait between strip down and reassembly is largely gone for those sizes, and benches turn over faster.
