Seasonal buyers miss dates for the same reason every year: they count forward from today instead of backwards from the shelf date.

Freight is the variable. Express courier moves small quantities in days; sea freight moves volume in weeks and the exact transit depends on your port.
Count backwards, not forwards
Start at the date the product has to be on a shelf. Subtract your freight transit. Subtract 10 to 15 days production. Subtract 4 to 6 days sampling. Then add a buffer for one revision round on the artwork.
For most buyers that puts the artwork approval point roughly ten weeks before shelf date on a sea-freight programme. Anything later and you are relying on air freight to recover the difference.
Why MOQ exists and how to work around it
The 5,000 pcs MOQ per design reflects tooling and setup, not greed. Every design needs its own mould and every colour needs its own fill operation, and those costs have to be spread across a quantity.
Lower quantities are accepted for trial orders. The practical approach for a new range is trial quantities across more designs than you think you need, then a full run on whichever ones actually sold.
Where lead times really go wrong
- Artwork approved late, compressing everything downstream
- A second revision round nobody budgeted for
- Carding and barcode artwork decided after production started
- Seasonal production queues in autumn, when every Christmas order lands at once
- Freight mode chosen after the order instead of before it
None of these are manufacturing problems. They are planning problems, and they are the ones that actually cost seasons.
A worked example
A buyer wants a Christmas range on shelf in early October, shipping by sea. Working backwards: allow several weeks transit, 10 to 15 days production, 4 to 6 days sampling, and a revision buffer. Artwork should therefore be approved by early summer.
The same range ordered in September is not impossible, but it becomes an air-freight programme with a different landed cost, and it competes with every other late seasonal order for production time.
