When a Head Has To Be Replaced Rather Than Repaired
A head can be skimmed only so far before valve timing and compression ratio move outside specification and the injector protrusion changes. Cracks between the valve seats, erosion around the pre-chamber and a deck that has already been skimmed twice all point to replacement. A workshop that keeps skimming a tired head usually pays for the job twice.
Identify the Engine, Not the Vehicle
Order against the engine code stamped on the block and the number cast into the old head. On a Hilux the 2L and 3L heads are different castings. On an Isuzu NPR the 4BD1 and 4BG1 family shares a head that will not fit a 4JJ1. The matched model list on a product page is a cross check, not a substitute for the engine code.
What Else To Replace at the Same Time
Fit a new head gasket and new head bolts where the manufacturer specifies torque-to-yield fasteners. Check the block deck for flatness before the new head goes on, because a warped block will distort a good casting within one heat cycle. Inspect the timing belt or chain while the front of the engine is open, and replace injector seals and the thermostat while access is easy.
Bare Casting or Complete Assembly
Heads are normally supplied bare. If you need valves, springs and seals fitted, agree it in writing before the order is confirmed, because the price and the lead time are different. Buying a bare head and fitting reconditioned valve gear is common where a machine shop is available locally.
Fitting and First Heat Cycle
Torque the bolts in the manual's sequence and stages, then run the engine to temperature, let it cool and re-check valve clearance if the manual calls for it. Most early head gasket failures come from a missed re-torque or from fitting a new head against an unchecked block deck.
